The Five-Customer Audit

Pick five customers. Map which partners have been involved at each lifecycle stage, registered or not. Compare the patterns. The point is not statistical rigour; the point is to make visible a pattern that the way your data is segmented has been hiding.

Pick customers the team knows well. The exercise relies on context, not just data. Allow 60 to 90 minutes, then 30 minutes to read the patterns.

Who runs it

A Customer Success leader, a CS ops analyst, or a senior CSM. Everything the audit needs is already in the CS organisation's own systems: CRM notes, CS platform fields, QBR records, ticket archetypes, account histories. It does not need the partnership team to start.

How to fill it in

For each customer, list every partner that has touched the relationship: partners formally registered in your programme, partners that showed up in QBRs, renewal calls or support tickets, and the ones the customer named on their own. For each partner, at each lifecycle stage they touched, record a net contribution sign, whether the partner is in the formal programme, and one sentence.

The weights are the Customer Success Index weights. Retention carries the most. The Pattern Summary tab counts everything as you go.

What to look for

Five patterns show up consistently when the audit is run on a real book:

  1. The healthy customers have more partners across more lifecycle stages, particularly after the sale, from Onboarding through Advocacy.
  2. The at-risk customers often have a partner footprint that stops at Acquisition or Onboarding.
  3. Some of the most important partners, especially the ones driving Retention and Expansion, are not in the formal partner programme.
  4. Some partners in the programme appear with net-negative or absent contributions on the very customers they are credited with sourcing.
  5. A customer named a partner as a primary reason for renewing or expanding, and that partner is recorded nowhere the partnership team can see.

When you are done you should be able to write one sentence: the healthiest customers in our book have partners present at these stages; the at-risk ones stop here.
